The 3-email sequence that recovers direct bookings

Modern Hospitality Playbook: The abandoned cart problem that costs boutique operators thousands per month, and the three-email sequence that recovers real revenue from the back half of the funnel.

Every e-commerce brand runs abandoned cart recovery.

A shopper adds something to their cart, gets distracted, closes the tab. Within two hours, they get an email: "Hey, you left something behind."

Short, one or two lines, with a link back to where they left off.

Fifteen years of standard practice.

Most boutique hospitality operators have never heard of it.

We hadn't thought much about it either, until we ran the numbers for a property in our portfolio.

Here's the math:

If you're converting 10% of add-to-carts to completed bookings (which is actually very strong in our category), roughly 9x your annual revenue is sitting in abandoned booking value.

In other words, a property doing $3 million in annual bookings has close to $27 million in abandoned booking value every year.

Not vague traffic or cold leads.

These are people who found your property, chose their dates, got to your checkout page… And left without booking.

THE WRONG WAY

The operators who have heard of abandonment recovery tend to send one email.

That email usually reads like a newsletter:

  • Three paragraphs of brand story
  • Every amenity listed
  • A CTA buried near the bottom.

One email isn't enough… And a brand brochure is the wrong email to send.

Hospitality abandonment is also different from a $40 product in a Shopify cart.

A guest abandoning a $450-a-night booking is almost never gone for good. They're in the middle of a research cycle that averages 60 to 120 days. They've probably visited your booking page more than once.

The average guest takes 7 to 12 touchpoints before completing a reservation.

They left because something interrupted them, not because they lost interest.

THE PLAY

The sequence that works is three emails, timed to match how guests actually make decisions:

  • Email 1: within two hours of abandonment
  • Email 2: within two days
  • Email 3: within one week

Tone matters as much as timing.

These are not marketing emails. The brand story and amenity list don't belong here.

Think of it as a friend tapping them on the shoulder: "Hey, did you forget about us?"

Short subject line, one or two lines of body copy, and a direct link back to where they left off.

CartStack is what we use for this at Onera. It integrates with most property management systems and runs the sequence automatically after a one-time setup. (No ongoing campaign to manage, no extra team bandwidth required.)

THE PROOF

We covered the four email flows every property should have running a few weeks ago. Abandoned cart is the fourth one. I called it the flow with the quickest wins hiding in it. Onera Fredericksburg is why.

Before our CartStack sequence, Onera Fredericksburg had nothing in place. Every abandoned booking just walked out the door.

Today, we're projecting $230,000 in recovered bookings over the next 12 months.

From a system that took a few hours to configure.

THE TAKEAWAY

You're already doing the hard work to get people to your booking page: content, ads, influencer collabs. That's the front half of the demand engine.

Abandoned cart recovery is the back half.

For most boutique operators, it's sitting there unconfigured.

This is your window to set it up before your comp set does.

Modern Hospitality Playbook: How to find the bookings you lost at checkout (and the choke points you'll catch only by going through it yourself). When we launched the booking engine at Onera Wimberley, we had a problem. The page showed guests a price with a long string of decimals trailing off the end of it. The problem is, nobody will enter a card number on a page that doesn't tell them what it costs. The dropoff from that page wasn’t flagged in a report. A guest didn’t write in about it. We...

Modern Hospitality Playbook: How to test reels on completely cold audiences before anything touches your main grid (and the two numbers that keep you posting). I often hear you guys say that the hard part of content isn't the footage. You've got the clip: a hot tub looking out at the mountains with the sunrise coming up behind it. Then you sit there and your brain goes blank on what to text to put across it. I feel you. Finding the words is the easy half. The blank page happens because each...
